Where Retail Media Goes After Sponsored Listings

Retail media grew fast on a single format. Sponsored listings were easy to sell, easy to measure and, it turns out, easy to exhaust.

The appeal was obvious. A shopper searching a category on a retail platform has already declared intent, so a paid position at the top of that result converts well and attributes cleanly. Retailers with margin pressure found a high-margin revenue line, and brands found a channel they could defend in a spreadsheet.

Why Retail Media Is Running Out Of Page

The constraint is physical. A results page holds a finite number of positions before it stops looking like a shop, and most large platforms are already close to that limit. Adding inventory past it degrades the shopping experience that produced the intent in the first place.

Price rises absorb some demand, but a channel that can only grow by costing more is not really growing. Brands already report that the same share of category search costs meaningfully more than it did two years ago for the same position.

Sponsored listings monetised the moment of search, which is the shortest moment in the journey.

Where The Next Inventory Comes From

Three directions are being built. Off-site retail media, where the retailer's purchase data targets advertising on other properties. In-store retail media, where screens and shelf displays carry the same targeting logic into physical space. And post-purchase placement, in delivery tracking and reorder flows where attention is high and competition is low.

What Changes For Brands

Each of these breaks the neat attribution that made retail media easy to justify. Off-site impressions are harder to tie to a basket, in-store screens have no click, and post-purchase placement influences a repeat that may be months away.

The measurement will be looser and the reach far larger, which is a familiar trade and the same one underneath can AI fix advertising's measurement problem.
