Where Agency Margin Actually Sits In An AI Workflow

Agency margin has never come from the brilliant work. It came from the routine hours billed at the same rate as the brilliant ones, and AI is removing precisely those.
The economics were always quietly circular. A campaign idea took a week and could not be rushed. The forty hours of adaptation, resizing, versioning and trafficking that followed took as long as they took, were billed at similar rates, and covered the cost of the week that produced the idea.
Why Agency Margin Was Hiding In The Boring Work
Remove the forty hours and the arithmetic breaks. The idea still takes a week, still cannot be rushed, and no longer has anything subsidising it. Agencies discovering this are not being punished for adopting AI. They are seeing what their pricing was actually recovering.
This is why the efficiency conversation keeps ending badly. The saving is real, the client can see it, and the agency cannot explain why removing cheap work should not reduce the fee.
The hours AI removes are the hours that were paying for the hours it cannot.
The Part Nobody Prices
Buried in all three options is the same unpriced item: the judgement about which of the generated options is right. It was free when it was one person's afternoon and it is the scarcest thing in the process now, and no rate card has a line for it.
What Replaces It
Three candidates, none comfortable. Price the thinking directly, which requires a client who accepts that a week of strategy costs what it costs. Take a share of the outcome, which requires attribution nobody fully trusts. Or productise, and sell the same solved problem repeatedly rather than solving it fresh each time.
Most agencies will try all three and settle somewhere between. What none of them can do is keep pricing a process that no longer contains the step it was pricing, and the ones still quoting from a rate card built in 2019 are quietly running the old arithmetic against new work.
