The In-House AI Studio

The in-house studio has been predicted for two decades and kept stalling on the same obstacle: producing volume requires people, and people require management a marketing team does not want to do. Generative tools removed enough of that obstacle for the prediction to start coming true.

What is moving is specific, and the specificity is the interesting part.

What Goes In-House First

Resizes, versions, seasonal refreshes, format adaptations, the endless permutations demanded by retail media and performance channels. Work with a known answer, high volume and no argument in it.

That is precisely the work agencies used to subsidise thinking with, which is why this is not the clean win it looks like from the client side either.

Brands are not in-housing creativity. They are in-housing the part that was never creative and was always profitable.

What Stays Outside

The argument. What the brand should say this year, which it should stop saying, and whether a category assumption still holds. Nobody in-houses that, partly because it needs distance and partly because it needs somebody who can be overruled without it becoming a personnel matter.

What It Means For Fees

The volume that justified a retainer leaves, and the thinking that remains has never been priced honestly on its own. The IPA's Agency Census 2025 records the pressure, with under-25 headcount down 19.2% year on year, which is what happens when the work juniors did moves elsewhere. The agencies that survive this will be the ones that learn to charge for judgement directly, which the industry has avoided doing for fifty years.
